Why the Lowest China Supplier Quote Can Cost More
Compare Chinese supplier quotations beyond unit price and control tooling, testing, packaging, defects, logistics and landed cost.

Overseas buyers often receive quotations that appear to describe the same product but differ greatly in price. Choosing the lowest number can be tempting, especially when the supplier says the specification is identical.
In practice, a low unit price may exclude important costs or rely on a different material, component, test standard or packaging method. The quotation becomes expensive only after sampling, production or delivery.
Where hidden costs appear
Common gaps include:
- tooling, fixtures and engineering charges;
- logo, color, packaging and manual setup fees;
- certification testing or document updates;
- lower-grade components or undefined component brands;
- packaging that is too weak for international transport;
- inspection, rework and replacement costs;
- domestic transport, export handling and storage;
- spare parts, warranty support and defect allowances.
A quotation can also be artificially low because the supplier assumes a larger order quantity, a different payment structure or the right to substitute components.
Make every supplier quote the same brief
Price comparisons only work when every supplier receives the same specification. The RFQ should define performance, dimensions, materials, approved components, finish, packaging, quantity, Incoterm, target market, certifications and delivery schedule.
For electronics, the RFQ should identify the chipset, battery, power supply, wireless module, display, memory, storage, firmware requirements and test plan. Phrases such as “same as sample” are not enough unless the sample configuration is recorded.
How Reality Sourcing helps control cost
Reality Sourcing creates a comparable quotation table instead of forwarding unrelated supplier prices. This is part of our broader supplier sourcing and project-management service. We can separate:
- Unit product cost.
- Tooling and one-time development cost.
- Custom packaging and accessories.
- Testing and certification cost.
- Inspection and quality-control cost.
- Domestic logistics and export preparation.
- Estimated risk from unclear specifications or substitutions.
We also negotiate based on the complete commercial package. A slightly higher unit price may be the better decision if it includes stable components, stronger testing, lower MOQ, better warranty support or a more realistic production schedule.
Cost reduction without reducing the product
Good cost engineering focuses on what the customer values. Depending on the project, savings may come from simplifying tooling, standardizing internal parts, changing packaging structure, combining orders, selecting a mature platform or moving a cosmetic feature that adds cost without improving performance.
We discuss these options with the supplier and buyer before mass production. Changes should be documented and approved, not introduced silently after the order.
Information needed for a useful cost comparison
Send us your existing quotation or product brief together with:
- order quantity and expected repeat volume;
- destination country and sales channel;
- mandatory functions and optional features;
- target quality and warranty expectation;
- packaging and certification needs;
- target delivery date.
Reality Sourcing can help you compare suppliers on total project cost, not just the first number in a spreadsheet. Request a quotation review to identify price gaps and negotiation opportunities.
